Why it matters

Measurement failures are the single largest source of finished-garment rejects after workmanship. A drift of a few millimetres at hem, chest or sleeve length triggers returns, chargebacks and buyer holds. Control begins by proving the measurement system itself, not by measuring more garments.

Explanation

Measurement control has three pillars: the specification (points of measure and tolerance signed by the buyer), the measurement system (calibrated tools, trained auditor, standard method), and the sampling plan (frequency, sub-grouping, disposition). Records must show every measurement against the signed tolerance frame, with linkage back to the cut ticket and sewing line.

Scope

  • Points of measure (POM) list per style, agreed with the buyer.
  • Tolerance frame per POM (± cm), including size grading rules.
  • Measurement tools — steel tape, ruler, contour gauge — with calibration schedule.
  • Auditor competence — training, re-qualification and inter-auditor variation studies.
  • Sampling — pilot cut, size set, in-line and end-of-line audit frequency.

Factory applications

  • Pilot-cut approval: measure 3 pieces per size against tolerance before bulk cut.
  • In-line measurement audit at defined workstations (e.g. after side-seam, after hemming).
  • End-of-line finished-garment measurement audit by size and by line.
  • Pre-shipment sample measurement report submitted with AQL inspection.

  • Gage R&R %GRR for the measurement system (target < 30% for pass, < 10% for excellent).

Cost & implementation difficulty

Not yet verified. Cost is dominated by auditor time and lab space; independent published cost benchmarks are not available. Establish a site baseline before comparing.

Steps

  1. Lock the POM list and tolerance frame with the buyer BEFORE size-set approval.
  2. Calibrate tape measures against a certified steel ruler; log calibration each shift.
  3. Run a Gage R&R with 2–3 auditors × 10 garments × 2 trials on the critical POMs.
  4. Define the sampling plan: sizes covered, pieces per hour, disposition rules.
  5. Record every measurement digitally or on a coded sheet — never on scrap paper.
  6. Escalate any POM with two consecutive audits outside tolerance to CAPA.

Risks

  • Auditing with uncalibrated or worn tapes — invisible drift, invalid pass/fail.
  • Rounding measurements to nearest whole cm — obscures the true tolerance breach.
  • Auditing only one size — grading errors on other sizes go undetected.
  • No Gage R&R on the auditor: mean human variation across auditors can exceed the tolerance band.

Practical checklist

  • POM list signed by buyer and available at line.
  • Tolerance frame posted at the audit table.
  • Tape measure calibration sticker current and legible.
  • Auditor certification current within 12 months.
  • Digital or coded record for every audited garment.
