Learning objectives

  • Frame a cutting-room fabric-utilization project with a valid CTQ and denominator.
  • Stratify utilization losses across width, shade lot, lay length, end loss, splice, remnant, defect allowance and marker.
  • Design controls that protect cut quality, shade integrity and delivery while fabric is saved.

Problem and CTQ

Utilization = net marker area / issued fabric area × 100%. Report variance in metres, kilograms, cost and percentage against the costed allowance so finance, planning and cutting all read the same number.

DMAIC path

  • Charter by fabric family and style; validate issue/return/remnant records and scale/length calibration.
  • Stratify by width, shade lot, lay length, end loss, splice, remnant, defect allowance and marker before assuming a cause.
  • Confirm vital few causes at the table before changing standards.

Improvement choices

  • Width-aware planning and lay optimization.
  • Controlled end allowance and splice rules with defect-map use.
  • Remnant reuse and spreading standards with daily variance visibility.

Control plan

  • Owner, sampling frequency, trigger, containment and finance validation for each KPI.

Garment-factory example

A knit polo programme runs at 91.2% utilization against a 93.5% costed target. Stratification shows 1.6% end loss on short lays and 0.7% remnant loss on off-width rolls. A width-band plan plus a 15 cm end-loss standard closes 1.9% of the gap and saves ~3.4 tonnes of fabric per month at protected shade integrity.

Method

  1. Anchor every % to metres and kilograms of the same lot.
  2. Never quote booked issue without a physical reconciliation.
  3. Approve changes to end-loss or splice rules with cutting, quality and merchandising together.

Common mistakes

  • Saving fabric by mixing shade lots or over-tensioning the spread.
  • Comparing utilization across unlike fabric families or widths.
