Decision matrix and Pugh matrix

Decision matrix in plain terms

A decision matrix scores candidate solutions against weighted criteria. The weights come from the customer’s CTQs, not from personal preference.

A Pugh matrix is a variant: one option is chosen as a baseline and every other option is scored “better,” “same” or “worse” against it, then the strongest concept is used as the next baseline.

Typical criteria for a sewing-line improvement

  • Impact on DHU (weight 5).
  • Investment required (weight 4).
  • Operator training time (weight 3).
  • Risk of new defects (weight 5).
  • Sustainability after pilot (weight 4).

Garment-factory example

Three sleeve-attach options are scored: template attachment, marked chalk points and a folder attachment. The folder wins on DHU and sustainability but loses on investment. A Pugh iteration combines the folder with the operator-friendly chalk baseline and produces a fourth concept that beats all three.

Method

  1. List CTQ-linked criteria and agree the weights with the sponsor first.
  2. Score independently, then reconcile scores as a team.
  3. Run at least one Pugh iteration before choosing the pilot.

Common mistakes

  • Adjusting weights during scoring to make a favourite option win.
  • Scoring cost only and ignoring risk and sustainability.
