Confirm the delay: get the revised arrival date in writing from the supplier or freight forwarder.
Map the new critical path: mark every operation that now touches the shipment date.
Build two scenarios: one with no extra cost and one with airfreight or overtime.
Calculate total cost per scenario, including penalties, margin and relationship risk.
Present a recommendation to the buyer before the end of the same business day.
Assign owners for each recovery action and set a check-in time within 24 hours.
