Factory case

A factory receives fabric for a 20,000-piece order five days late because of a customs documentation error. The original ship date is impossible to meet without air freight, and the buyer is threatening cancellation.

The production manager calls an emergency recovery meeting. Merchandising confirms the latest acceptable delivery date and negotiates a three-day extension. Planning recalculates the cutting and sewing schedule and identifies which styles can run together. IE reallocates operators from a lower-priority order and adds an extra hour of targeted training. Quality agrees to inline inspection at three critical points instead of end-line-only. Commercial calculates the cost of air freight versus the value of keeping the customer and presents two options to the buyer. Compliance verifies that the rush does not bypass required chemical or social audits.

The team chooses a split shipment: 8,000 pieces by sea with the original date and 12,000 by air three days later. Each department owns one part of the plan and reports progress twice daily. The order is saved, the buyer sees the factory as a reliable partner, and the factory creates a standard customs-checklist to prevent the same delay.
